# Are Legacy Technologies Keeping You From Adopting New Capabilities?

With all the discussion around AI and other advanced technologies, it may seem as though retailers are rapidly adopting the latest, almost sci-fi-like capabilities. However, the reality is that many retailers still rely on legacy systems. In fact, according to [a report from Saritasa](https://www.saritasa.com/insights/legacy-software-modernization-in-2025-survey-of-500-u-s-it-pros), an estimated 62% of organizations are using legacy systems, although 48% say modernization is one of their top performance improvement goals.
## Legacy equipment that drags retail backwards
When it comes to emerging technologies, it’s relatively easy for retailers to prove out a solution in what we call a “future perfect” environment — essentially, looking at how a new technology could address several existing challenges and calculating ROI based on those assumptions. The challenge comes when that same solution has to work alongside legacy equipment. Suddenly, the expected ROI can change significantly because the older infrastructure may not be capable of supporting the solution in its fully functional state. For example, an analog camera may not be able to provide the same data as newer IP cameras, limiting what the solution can ultimately deliver and making the original ROI a largely theoretical exercise.
At the same time, many retailers find the thought of upgrading legacy systems daunting from both a financial and logistical perspective. But modern retailing requires technology, so the decision about whether or not and when to upgrade legacy equipment is an important one. When it comes to making a determination about whether it’s time to replace legacy equipment, here are three questions to consider.

## **3 questions to help decide if a legacy system upgrade is warranted**
1\. What is the difference between a technology’s physical life and its business/technology life?
The age of a piece of equipment isn’t always the best measure of whether it’s time to replace it. Physical life refers to how long equipment can continue operating reliably, which, under a CapEx model, may also be influenced by amortization schedules. But business and technology life are different. The real question is whether the equipment can continue meeting the retailer’s operational needs, support new technologies, maintain security and compliance, and deliver enough value to justify keeping it in place.
A few key factors can help retailers evaluate whether legacy equipment is still serving its purpose:
- **Reliability** – Can the equipment continue to operate consistently without requiring constant maintenance or attention?
- **Flexibility** – Can the system support new software, features and functionality as needs evolve?
- **Integration** – Can it connect and work effectively with newer technologies and systems?
- **Security** – Does the equipment meet current security requirements?
2\. Is keeping legacy equipment actually cheaper that investing in new technology?
While avoiding the upfront cost of new equipment may appear to be a savings on the bottom line, a closer financial analysis can reveal a different picture. Legacy equipment often comes with hidden costs that can add up over time, including:
- **Lost efficiency and opportunity** – Older equipment may not support newer capabilities that could improve efficiency, reduce costs or create additional value.
- **IT maintenance and support** – Legacy systems can require more time and resources from IT teams for troubleshooting, maintenance and ongoing support.
- **Downtime and lost revenue** – Unreliable equipment can lead to disruptions that cost employees time, impact operations and potentially result in lost sales.
- **Integration costs** – Connecting legacy systems to newer technologies may require custom solutions, specialized expertise or outside consulting, adding complexity and expense.
**3. What are the benefits of modernizing technology?**
So obviously the opposites of the drawbacks of sticking with legacy systems are true. Typically upgraded systems are more secure, integrate more easily with other technologies and software solutions, and require less maintenance. Additional benefits include:
- **Faster decision-making** – Modern technology gives retailers better access to real-time data, so they can make decisions faster and respond to issues as they happen.
- **Greater scalability** – Newer technology makes it easier to add stores, capabilities and new channels without having to rebuild the underlying infrastructure.
- **Greater organizational agility** – When technology is easier to change, retailers can test new ideas, promotions, services and customer experiences much faster.
- **Less dependence on individual employees** – Legacy systems often rely on a few people who know how everything works. Modernizing can reduce that risk and make systems easier to support.
- **Easier to attract technology talent** – It can be difficult to attract people when they are expected to spend their time supporting outdated technology. Modern platforms can make it easier to recruit and retain talent.
- **Reduced opportunity cost** – The cost of legacy technology isn't just what it takes to maintain it. It's also the things the retailer can't do because the technology won't support them.
- **More flexibility with vendors** – Modern systems can make it easier to add new technologies or replace individual components without having to replace the entire environment.
- **Faster innovation** – Modern APIs, cloud services and development tools make it easier to test, implement and scale new capabilities.
- **Better data** – Modernizing can eliminate disconnected systems and manual processes, giving retailers a more consistent view of customers, inventory and operations.
## **Making the case for investing in newer technologies**
Making the case for new technology starts with moving the conversation beyond the technology itself and toward the business outcomes it can deliver. Rather than focusing solely on the cost of the investment, retailers should identify the specific areas the technology is expected to improve—whether that’s labor efficiency, loss prevention, customer experience, operational visibility or revenue—and build the business case around those measurable outcomes.
It’s also important to look at the investment through a broader financial lens. While replacing legacy equipment may require a significant upfront CapEx investment, moving toward an OpEx model can provide greater flexibility by spreading costs over time and making it easier to adopt new capabilities as technology evolves. When executives can see both the operational improvements and the financial model behind them, the conversation shifts from “How much will this technology cost?” to “What will it enable the business to improve, and what is the cost of not making the investment?”
